Procurement in 2026: 5 Trends Reshaping How Companies Buy

Procurement in 2026 looks fundamentally different than five years ago — and the changes are accelerating. What was previously manual processes, emails and Excel sheets is becoming AI-driven, data-led and regulatory-driven. Organisations that don't keep up lose competitive edge. Those that embrace the changes achieve dramatic efficiency gains.

We've analysed the development in Vieri and at our customers through 2025 and the first half of 2026. Here are the five trends that will shape procurement in the Nordics over the next three years — and what organisations must do now to stay ahead.

The 5 trends

  1. AI that acts autonomously — Agentic AI via MCP
  2. CSRD and sustainability reporting becomes procurement's responsibility
  3. Supplier consolidation to free up administration
  4. Real-time spend analytics replace monthly reports
  5. "Procurement-as-a-Platform" — modular, open and API-first

Trend 1: AI that acts autonomously

The biggest change in 2026 is that AI moves from suggesting to acting. With Model Context Protocol (MCP), AI assistants can connect directly to the procurement system and execute actions — search catalogues, check budgets, place orders and route for approval. Vieri was the first Nordic procurement system with MCP integration.

In practice, this means a construction worker on site can say: "Order 50 safety helmets for the Bjørvika project," and the AI handles the rest — without opening an app. The procurement manager can ask AI to analyse spend across suppliers and suggest consolidations.

What to do now? Start by centralising procurement data in one system. AI is only as good as the data foundation. Consider pilot projects for AI-driven ordering in one department before broader rollout.

Trend 2: CSRD becomes procurement's responsibility

2025 was the year CSRD became real for large Nordic organisations. 2026 is the year it cascades down the value chain — large customers demand sustainability data from their suppliers. And most of that data lives in the procurement system.

Scope 3 emissions (value-chain emissions) make up 70–90% of an organisation's total climate footprint — and all of that originates from procurement. If you can't report credibly, you lose tenders and risk EU fines of up to 5% of revenue.

What to do now? Ensure the procurement system categorises transactions by emission classes and stores supplier certifications. Consider integration to ESG analytics tools like Ignite for CSRD reporting.

Trend 3: Supplier consolidation

Many organisations have grown to 500+ active suppliers — often 5–10 suppliers per category. Each supplier requires maintenance: contracts, contacts, compliance checks, invoice handling. The result is procurement spending days on administration, not strategy.

The trend in 2026 is consolidation. Organisations with full spend visibility identify 30–50% reduction potential in number of suppliers — and 5–15% savings on contract prices via consolidation.

What to do now? Start with tail-spend analysis: identify the 80% of suppliers who represent 20% of spend. These are consolidation candidates. Use the PEPPOL network to reduce onboarding costs for new, consolidated suppliers.

Trend 4: Real-time spend analytics

The classic monthly Excel report — delivered on the 15th about what happened last month — is on its way out. CFOs and procurement leaders demand real-time dashboards showing what's happening right now: which orders are out, how much is spent vs. budget, which contracts are being breached.

Platforms like Vieri and Ignite combined give insight into spending movements day by day. When procurement leaders see that contract compliance is dropping in one department, they can intervene the same week — not wait for the quarterly report.

What to do now? Define 3–5 KPIs the leadership team monitors in real time: contract compliance, supplier concentration, average invoice processing time, CO2 footprint, automated ordering rate. Set up dashboards and send weekly summaries automatically.

Trend 5: "Procurement-as-a-Platform"

The old, monolithic procurement systems — where everything had to be delivered by one vendor — are on their way out. In 2026 the trend is "best-of-breed" components connected via open APIs: procurement platform from one vendor, ESG analytics from another, AI layer from a third. Everything talks together.

Vieri has built its platform from the ground up with this in mind: open API, PEPPOL connectivity, MCP integration, and native ERP integrations to all major systems.

What to do now? When evaluating new systems, prioritise open APIs and standard protocols (PEPPOL, OAuth, REST). Avoid proprietary integrations that lock you in. Request API documentation before signing.

What does this mean for organisations?

The five trends are connected. AI action needs centralised data. CSRD reporting needs categorised spend. Consolidation needs spend analytics. Spend analytics needs open integrations. It's not five separate projects — it's one transformation.

💡 Trend check for your organisation

Ask yourself: How many of these five can you answer "yes" to?

  • ☐ We have centralised procurement data in one system
  • ☐ We can report on CSRD/Scope 3 from procurement data
  • ☐ We know how many suppliers we have and what we spend per category
  • ☐ We have real-time dashboards for spend
  • ☐ We have open APIs between procurement and ERP

5 of 5: You're leading. 3-4: You're keeping up. 0-2: It's time to act.

Three concrete actions you can start this week

  1. Map your procurement data. Where does it live? How many suppliers? What share goes through a system vs. email/Excel? This is the start of everything.
  2. Identify one high-potential area. Typically: automated invoice handling for large customers, or AI-driven ordering for one department. Pilot this first.
  3. Talk to existing suppliers about PEPPOL. If your top-10 suppliers can do PEPPOL, you already have half the digitisation for free.

The trends are coming whether you're prepared or not. The question is whether your procurement function will be a strategic value creator in 2026 — or an administrative cost that gets rationalised away.
